Background
In 2018, an Indonesian entrepreneur contacted Hinsourcing while preparing to launch an online pet supplies brand.
The client wanted to purchase pet products from China but had a very limited starting budget. During the initial discussions, we learned that he had approximately USD 2,000 available for his first purchase.
For many factories, this order value was below their standard minimum order quantity. Small orders can also be difficult because production setup, materials, packaging and administrative costs must be distributed across fewer units.
The client needed more than a list of suppliers. He needed a sourcing partner who was willing to take a small project seriously, identify a factory suitable for a trial order and negotiate a purchasing arrangement that would not immediately consume his limited budget.
At Hinsourcing, we believe the size of a client’s first order should not determine the level of attention the project receives. Many established importers and brands begin with a small test order before they understand their market and develop stable sales.
Our objective was therefore to help the client make a practical first purchase without forcing him into an order size that was unsuitable for a newly established online business.
The Sourcing Challenge
The main challenge was the difference between the client’s limited budget and the standard commercial requirements of many manufacturers.
Factories often establish minimum order quantities for several reasons:
Minimum material-purchasing quantities;
Production-line setup costs;
Packaging requirements;
Labor and machine-changeover costs;
Minimum quantities per product, color or design;
Export documentation and order-management costs.
Even if the total order value appears acceptable, the required quantity may increase quickly when it is divided across several products or variations.
For a new online brand, committing too much capital to a first order can create significant inventory risk. The client had not yet tested which products would attract the strongest demand in Indonesia.
The project therefore required a supplier that was willing to support pilot production and whose production scale matched the client’s initial order.
The goal was not simply to pressure a large factory into accepting an uneconomical order. It was to find a manufacturer for whom a small trial order could form the beginning of a workable business relationship.
Our Approach
Hinsourcing began by reviewing the client’s available budget and the practical limitations of the project.
Instead of searching for highly customized products that would require new molds, special materials or large packaging quantities, the sourcing strategy focused on products that could be purchased through a controlled trial order.
The supplier needed to offer:
Relevant pet product manufacturing experience;
Suitable products for an online retail brand;
A manageable minimum order quantity;
Factory-direct pricing;
Willingness to support a first-time buyer;
Stable product quality;
Clear production and delivery arrangements;
Potential capacity for future repeat orders.
This approach followed an important sourcing principle: a supplier should be matched to the buyer’s actual order size and stage of development.
A large factory may have impressive facilities, but it may not prioritize a small order. A smaller or more flexible manufacturer may provide better communication, more suitable order terms and greater attention during a pilot project.
Finding a Suitable Supplier in Zhongshan
Hinsourcing contacted and evaluated potential suppliers capable of supporting the client’s small initial order.
After comparing the available options, we identified a supplier in Zhongshan whose product range, production experience and commercial flexibility were suitable for the project.
The supplier was not an inexperienced workshop accepting any available order. It was an established manufacturer with OEM experience and was also producing for a well-known Australian pet brand.
The Australian brand’s name remains confidential. Its relationship with the factory was treated as evidence of relevant manufacturing experience rather than a guarantee that every product or production batch would automatically meet the same requirements.
Each buyer’s specifications, packaging and quality expectations still needed to be confirmed separately.
The Zhongshan supplier stood out because it combined relevant manufacturing capabilities with a willingness to support the Indonesian client’s small trial order.
Negotiating a Pilot Production Agreement
Hinsourcing discussed the project with the supplier and explained the client’s position as a new online pet supplies business.
Rather than treating the order as a standard high-volume production program, we negotiated a pilot production arrangement.
The trial-order structure allowed the client to:
Begin with a relatively small financial commitment;
Purchase directly from the manufacturer;
Access factory-level pricing;
Test products in the Indonesian market;
Reduce the risk of holding excessive inventory;
Establish a relationship with a manufacturer capable of supporting future orders.
The agreement was commercially important because a small order does not always qualify for the same price structure as a large production run.
Factory-direct pricing in this case was a project-specific result based on the selected products, order structure and supplier agreement. It should not be interpreted as a guarantee that every small order will receive the same terms.
The value came from finding a manufacturer whose products and production setup could accommodate the order without requiring the client to meet an unrealistic purchasing quantity.
From a USD 2,000 Budget to a USD 3,000 Confirmed Order
During the initial discussions, the client indicated that his available budget was approximately USD 2,000.
After Hinsourcing identified the Zhongshan supplier and the client reviewed the available products and commercial terms, the purchasing plan was adjusted.
By the time the products and order conditions were finalized, the client confirmed an order valued at approximately USD 3,000.
This increase did not result from forcing the client into a large minimum order. It reflected the final product selection and the client’s decision after reviewing the factory-direct purchasing opportunity.
The order remained relatively small by manufacturing standards, but it was large enough to create a practical first shipment for the client’s online pet supplies business.
Order Coordination and Production Follow-Up
Once the order had been confirmed, Hinsourcing coordinated communication between the Indonesian client and the Zhongshan supplier.
For a small first order, clear documentation is just as important as it is for a large purchase. Product descriptions, specifications, quantities, packaging and delivery expectations must be confirmed before production.
Hinsourcing helped keep the order information organized and followed the project through the production and delivery process.
The main coordination priorities included:
Confirming the selected products;
Aligning quantities and factory prices;
Clarifying packaging requirements;
Confirming the production arrangement;
Monitoring communication with the supplier;
Following production progress;
Coordinating the information required for delivery.
Approximately three months after the order was confirmed, the USD 3,000 shipment arrived at the client’s location.
The client successfully received his first batch of products and was able to move forward with the launch of his online pet supplies business.
Results
Hinsourcing treated the client’s small-budget project with the same attention given to larger sourcing programs.
A suitable pet supplies manufacturer was identified in Zhongshan, China.
The selected supplier had established OEM experience, including manufacturing for a well-known Australian pet brand.
Hinsourcing negotiated a pilot production arrangement that allowed the client to begin with a manageable order.
The products were supplied at factory-direct prices under the agreed trial-order structure.
The client’s initial purchasing budget was approximately USD 2,000, and the final confirmed order value was approximately USD 3,000 after product selection and commercial review.
Approximately three months after the order was confirmed, the products arrived at the client’s location.
The project gave the client access to an established manufacturer without requiring a large first production commitment.
The Value of the Project
This case demonstrates that a small starting budget does not automatically prevent a buyer from sourcing directly from a Chinese manufacturer.
However, success depends on matching the buyer with the right type of supplier.
Many small buyers focus exclusively on negotiating a lower minimum order quantity. In practice, the better solution may involve several factors:
Choosing products that use the factory’s existing materials and production setup;
Reducing unnecessary customization;
Limiting the number of products or variations;
Defining the first order as a controlled market test;
Accepting a transparent small-batch arrangement;
Selecting a factory whose scale matches the order;
Establishing a path for larger repeat orders if the products sell well.
Hinsourcing helped the client convert a limited budget into a practical pilot order by finding a manufacturer with the right combination of experience, flexibility and pricing.
The project also reduced the client’s initial inventory exposure. Rather than committing a large amount of capital before understanding the Indonesian market, he was able to begin with a controlled order and use the first shipment to support his online brand launch.
Product and Import Considerations
Requirements for pet products vary according to the product type, materials, intended use and destination market.
Before importing, the buyer should confirm any applicable Indonesian requirements relating to:
Product materials and safety;
Labeling and product information;
Country-of-origin marking;
Packaging;
Import documentation;
Intellectual property and branding;
Customs classification and duties.
A factory’s relationship with another international brand does not automatically confirm that a new buyer’s products meet all applicable requirements. Each order should have its own specifications, quality criteria and compliance review.
